Decarbonising Commercial HVAC: Heat Pumps, Electrification and the Future of Air Handling

The direction of travel for commercial HVAC is clear: off fossil fuels, onto electricity, and towards net zero. For building owners, that’s not just an environmental question — it’s increasingly a commercial and regulatory one, as energy standards tighten and poorly performing buildings become harder to let and insure. The air handling unit sits right in the middle of that shift. Here’s what’s changing and what’s worth planning for.

Off gas, onto electricity

Traditionally, the heat delivered by an air handler often came from a gas boiler. Decarbonisation means moving away from that — and the leading replacement is the heat pump. A heat pump moves heat rather than burning fuel to create it, running on electricity that’s getting cleaner every year as the grid decarbonises. Paired with an air handling unit, a heat pump can supply the heating (and often the cooling) that the unit then delivers to the building.

Electrification can also mean swapping gas-fired heating for electric heating coils within the air handler itself, depending on the building and its supply.

Squeezing more from what you’ve got

Decarbonisation isn’t only about ripping out and replacing. A huge amount of carbon is wasted simply through inefficiency — units running harder than they need to, heat thrown away on the exhaust. That’s why heat recovery, efficient EC fans and good controls are such an important part of any low-carbon strategy: they cut the energy demand before you even change the heat source. Often the smartest first step is to make the existing system as efficient as possible.

Refurbish or replace for net zero?

A common question is whether decarbonising means a full replacement. Frequently it doesn’t. An existing air handler in good condition can sometimes be refurbished and re-coupled to a low-carbon heat source, which is far less disruptive and wasteful than wholesale replacement. Other times, an older unit is the bottleneck and replacement is the cleaner long-term answer. The right call comes from assessing the actual plant, not from a blanket assumption.

Planning ahead
